    • The challenge for startups (and investors!) has been identifying opportunities that are “native” to the new platforms. By “native” we mean opportunities that simply did not exist previously and cannot exist without the phone. For instance, we would not consider delivering breaking news to a mobile a native opportunity, as a startup rarely has a better chance of being “CNN for mobile” than CNN does.
    • We don’t know which native applications will emerge as ones that combine these unique capabilities and new behaviors into true breakout services, but here are some categories that we find interesting along with some of the challenges that they face:

      * Location-based social networking, such as Loopt, Brightkite and foursquare. The big question in this category is whether these new networks will gain enough scale that they can compete effectively with the mobile offerings of existing social networks, or if the mobile networks differentiation in value proposition will be insufficient to overcome the current gap in scale.

    • * Shopping applications will likely be interesting and there has already been an early exit with SnapTell being acquired by Amazon. Most US-based mobile shopping applications simply supplement the real-world shopping experience with more information (barcode scan sending you to Google, BBB, Consumer Watch info, price comparison, etc…). This behavior contrasts with Asian markets where actual commerce/checkout via mobile is far more prevalent. We’re interested in seeing if the unique capabilities of smartphones will accelerate mobile shopping all the way through checkout on the phone.

    • Five years ago, most newspaper editors would have laughed at the idea that blogs might one day offer serious competition. The minicomputer companies laughed at the early personal computers. New technologies often don’t look very good in their early stages, and that means a straightup comparison of new to old is little help in recognizing impending dispruption. That’s a problem, though, because the best time to recognize disruption is in its early stages.
    • An early sign of impending disruption is when there’s a sudden flourishing of startup organizations serving an overlapping customer need (say, news), but whose organizational architecture is radically different to the conventional approach. That means many people outside the old industry (and thus not suffering from the blinders of an immune response) are willing to bet large sums of their own money on a new way of doing things. That’s exactly what we saw in the period 2000-2005, with organizations like Slashdot, Digg, Fark, Reddit, Talking Points Memo, and many others. Most such startups die. That’s okay: it’s how the new industry learns what organizational architectures work, and what don’t. But if even a few of the startups do okay, then the old players are in trouble, because the startups have far more room for improvement.

    • 如何选人?选什么样的人?很多经理都会面临这样的问题。选对一个人,会大大提升团队的“战斗力”,而选错一个人,会给团队带来可能很严重的“伤害”。俞军说,在搜索引擎领域,我们在选人时,不会特别看重这个人的相关经验,所有人都是在一个起跑线上。至于今后的个人发展也和是否有相关工作经验无关,而是这个人是否投入到了这个领域,在认真的学习这个领域,是否具有潜力。俞军告诉我们,用有经验的人可能一时轻松,但如果他不能再跟着产品成长,将来你会更累;用有潜力的人,现在你可能要多付出一点来带他,可是将来他会加速成长,比你对产品的理解更深。

    • 产品部门在选人这一点上,可以用四个字概括——以文取人。我们不看重简历上的背景,性别,血型,而是根据他写的产品分析看这个人对于产品和用户的感觉,这些感觉是从文字上可以感觉到的。而判断力是源于自己对于产品和用户的感觉积累,当你读过一千个或者更多的产品分析后,再读到一篇产品分析的时候就会一下子给这个分析打一个准确的分数。另外从产品分析里的方法运用上可以看出这个人发现问题和分析问题的逻辑能力。

    • “以文取人”之后,还要看这个人是否喜欢并能够投入的做这个工作。喜欢的投入,和没有感觉的投入呈现的效果完全是两码事。俞军举了一个赛车的例子,他说,有些人开车,就是开车,把车作为一个工具把自己送到目的地,所以开了一辈子车,还是一样的开车。但是赛车手会琢磨怎样把车开的更好更快,所以也许赛车手开一个月的车,就已经比开一辈子车的人开的好的多了。我们需要选的人,就是喜欢并愿意投入的人,在又酷又炫的搜索引擎领域,这样的人可能并不难找。
    • 俞军在总结选人经验时,特别强调了要选择和公司,团队的价值观一致的人,这样会大大提升工作的效率。更应该遵循“宁缺毋滥”的原则,宁可人少,每个人累一点或是少做一些事,也不要盲目扩充人力,种下不良的种子。

    • 给他成功与犯错的机会——用人的关键在于授权

      选对人之后就要考虑如何用好他(她),培养他(她),不能浪费人才资源,这也是本次讲座的重点和意义,引起了在场同学的广泛关注。俞军说首先的一个大原则就是要——充分授权,目标管理。充分授权能够提高人的主观能动性,而目标一定是协调后达成一致的目标。对于产品部门而言,和不同的产品团队合作,就会做出不同的东西,因此依赖于脑力劳动的工作,能动性是非常重要的。

    • 另外就是要营造平等的工作氛围,有试错的心态,并能够不断总结。平等的氛围有助于发挥个人能动性。对于试错的心态,俞军分享自己带团队的经验,他说当自己和团队的成员出现意见不一致的时候,要尽量在把控关键点前提下将“试错”的机会留给团队成员。因为如果这个成员的想法此次被证明是错的,那他(她)就会从“错”中学到最多的经验,从而尽快成长。如果领导的意见被证明是错的,那团队成员将没有机会获得“错事经验值”。最后总结尤为重要,总结要有开放的心态,多总结不好的方面,下次可以得到更好的改善。之后再与团队成员互相分享,整体成长会很快。

    • 俞军提到应该“助理比经理更懂,经理比总监更懂”,越专注细致的了解一件事情的人最有发言权。最差的方式就是向上分享,单线汇报。真正需要做的是和自己的团队商量,得出什么样的结论,基于事实本身推出结论。需要培养个人持续否定自我的精神,最终的结论是靠发现更多的不足找到,而不是推销观点,永远站在事实的一边,结论会越来越正确。

      用人时一门学问,需要大处着眼,小处着手,就像下一盘棋。人才培养,是一个厚积薄发的过程,需要高瞻远瞩,也正如一盘棋局。培养人才,用好人才,才能赢得这盘棋,做好这个项目。

    • 用心培养的人才,应该怎样留住?最后俞军总结了吸引人才最重要的三个条件,一是公司的愿景,是否足够吸引人才留下;二是工作空间,是否能够提供发展和上升的空间;三是个人待遇。对于每一个在百度工作的同学来说,我们其实正在合力做一件非常有意义的事情,做中国最好的搜索引擎,降低人们获得知识的成本,填补人们信息的鸿沟,每一个百度人都有理由骄傲和自豪!
    • 两个小时悄然滑过。抓住难得的与俞军可以交流的机会,大家也开始在人才选择培养之外踊跃提问有同学问:“你认为百度成功的原因是什么?”俞军说:“是在正确的时间做了正确的事情,那个时候,如果没有百度,也一定会有另一个中文搜索引擎兴起,而百度在这个最佳的时机选择了这个领域,且做得最好,所以这种成功可以说是天时地利的必然。

    •   不过,众多软件厂商还是把宝押在了SaaS身上。这个道理非常简单,中国管理软件市场的未来在中小企业,而目前的中小企业仅注册的就有4300万家。“如果每个企业一年使用1000元的服务,那么这个市场将会有多大?”软件行业专家黄建强反问说。
    • 杨祉雄算了一笔账,要做一家拥有千万级收入的在线软件服务企业,必须得有10万以上的付费用户。那么涵盖的中国中小企业群体至少也要在200万家以上。

        目前即便是在线用户最多的阿里软件也不过拥有30万的用户,这个数字距200万中小企业覆盖面也差得很远。而传统的企业管理软件厂商在之前20年间积累的用户总数还不及这个标准的一半,譬如用友花了22年积累了大约70万用户。

    • A few years ago, Max Levchin—of PayPal and Slide fame— told me there were two kinds of entrepreneurs in Silicon Valley: Those who work tirelessly and are great at execution, and those who are visionary and truly create new ideas—and sometimes new markets. Levchin put himself in the former category. Indeed, a lot of Slide’s success has just been the result of doing a better job ripping off ideas from competitors like RockYou. He put Evan Williams of Blogger and Twitter in the latter. At the time, Twitter was only a techy phenomenon, but Max noted that unlike a lot of other Web 2.0 companies, Twitter was one of the only ones doing something untested and new.
    • But—as Levchin no doubt knew when he made this point—the visionary is usually the one that gets the shaft in Silicon Valley.

      Napster changed the music world, but it was iTunes that profited off of it. Google was one of the last companies in the Internet bubble to try their hand at building a search engine—and was laughed out of some VCs’ offices as a result. Palm pioneered the smart phone, not Blackberry. And Friendster was the social network pioneer before Mark Zuckerberg even entered college.

    •   Salem:工程师的背景使我对于技术发展的可能性始终保持着好奇心,我认为几乎所有问题都能够通过技术的发展来加以解决。另外,创业经历也告诉我,我们在职业发展中应该始终保持着一种渴求状态,永远不能够有任何的自满自足。

        对于一个创业型的企业来说,它每一天的生存都是由我们自己的努力工作换来的,没有任何事情是可以想当然的。我们看到,很多大公司失败或者衰败恰恰是他们的自满自足造成的。

    • Salem:一家伟大的公司始终要保持着一种不断变革、不断变化的意愿,并且必须根据客户的变化和发展方向来实现自身的变化,而不能够过多地专注于自己已经在做的事情上。

        与此同时,当我们看到了一个变化的趋势并准备去实施的时候,我们一定要用足够长的时间去做这件事,直到成功。也就是说,对于市场上的每一个最新的变化,我们不要一味地去跟风和过度地反应。这就意味着我们要让自己能够跟上变革的步伐,要愿意去做很多的尝试;做了尝试之后,如果得到客户的接受,我们就坚持做下去,如果客户和市场没有接受,那么就改变方向,两者之间要保持平衡。

    • 比如说我们在收购Vontu的时候,主要是基于技术上的考虑,它给我们带来了一种新的技术;而收购MessageLabs的时候,主要是为了获得一种新型的商业模式或者新型的平台,即SaaS(Softwareasaservice,软件即服务);我们在收购PCTools这家公司的时候,则是希望获得一个新的客户群,获得一个新的细分市场。

        我们看看这三个例子,Vontu原来是一家美国公司,MessageLabs是一家位于伦敦的公司,PCTools则是一家在澳大利亚的公司。

    • Box.net has been around for quite a while, but is still one of our favorite places to store documents online. Thanks to its integration with numerous online services, including Gmail, Zoho, picnick, and Scribd, box.net can not only store all your documents, but can also function as the hub of your virtual office.

      One other nice feature of box.net is that you can share your files and folders with ‘collaborators,’ which makes it a good service to exchange files within a small business or among friends.

      The storage limit for the free accounts is 1GB, which is plenty if you mostly exchange text documents or spreadsheets. Paid accounts start at $7.95 a month and include more advanced features, including 5GB of storage, a versioning system, mobile access, and 24/7 phone support.

    • Of course, mobile uploads to YouTube have been on the rise for many months already as more video-capable phones become available on the market. As recounted by Music Ally, mobile uploads have increased by 1,700 percent in the last six months, but the launch of the iPhone 3GS has made a noticeable contribution to that growth. No doubt some of that 400 percent is due to users merely testing out the features on their new iPhones, but it wouldn’t be surprising to see many 3GS users continuing to upload videos even after the shininess wears off.

      In our review of the iPhone 3GS, we pointed out that the videos are easy to edit and are of decent, viewable quality even in low-light situations. Have you been testing out the video uploads with your 3GS? What do you think, and have you embarrassed any of your friends or significant others yet?

    • 两人都是执著的完美主义者,都能把一个产品做到惊天地泣鬼神。卖了10年的脑白金仍是中国最畅销的保健品,而iPod则占据了数字音乐播放器市场的70%。此外,两人还是洞悉人性的营销天才,只不过一个靠发掘人性的美好赚钱,而另一个利用人性的弱点来抢金。

        曾经有那么一段时间,史玉柱看起来就要成为中国的“乔布斯”。从1989年起,他每一年都要推出一款自主开发的产品,从M-6401桌面排版软件、M-6402文字处理软件到巨人汉卡,再到巨人中文手写电脑、巨人财务软件等等。巨人飞快地成长为一个年产值10亿、利润数千万的高科技集团公司,其年度销售商大会更成为全国规模最大的电脑盛会。

        几乎与此同时,乔布斯只剩下几千万美元的现金,和两个面临着裁员重组的问题公司,他完全可能成为美国版的“史玉柱”,比如在加州搞房地产,去拉斯维加斯开赌场,到中东倒腾石油。但他什么都没有干,只是继续掏自己和别人的腰包来支持两个长期赔钱的公司,固执地等着它们出现转机。

    •  他彻底放弃了珠海时期的企业文化“做中国的IBM”,“这是非常害人的一个空想,制定了一个很虚的目标。新的文化很直白:“说到做到、只认功劳、严己宽人、敢担责任、艰苦奋斗。”这是在黄山太平湖,柳传志教给他的。
    • 史玉柱不再把自己当成一个“知识分子”,他坦言“胆子越来越小”,“只做好商人必须做的事情”。在一个只有“锦上添花”没有“雪中送炭”的现实环境里,他找到了正确的生存策略。让企业永远保持充沛的现金流,负债率低于30%;只做高利润率又不跟政府沾边的生意;既然银行不肯借钱,就干脆参股银行;玩资本财技;跟有合法伤害权的媒体保持恰当的距离又给予充分的好处。唯一遗憾的是,他对创新不再有兴趣。
    •  看《枪炮、病菌与钢铁——人类社会的命运》一书,美国生物历史学家贾雷德•戴蒙德谈到了一个有趣的问题:为什么14种被驯化的大型哺乳动物有13种来自欧亚大陆?为什么欧亚大陆的牛、马、绵羊、山羊、猪,而不是南美洲的羊驼,成为最终广泛分布于全世界的牲畜?他的答案是环境。

        在商业世界里,存在着相似的问题。在过去100年中,为什么以美国为首的少数4、5个国家,而不是剩下的100多个国家,集中产生了几乎所有对社会进步至关重要的创新?几乎定义了所有成功的商业模 式?

    •   真正的商业天才,在任何环境下都有可能成功。但在某些环境中长出来的商业,就像南美安第斯高原的羊驼,看着很可爱很善良,经济价值很高,但是却无法大规模地繁衍和推广。

        美国梦的真正含义是什么?是给一个理想主义者提供梦想成真的舞台。那么中国梦呢?是不是逼着一个理想主义者向现实妥协,最终自己成为这个环境的一部分,才能成功?

        今天,中国可能是唯一一个创业热情甚至比美国更高的国家。但必须承认,我们仍然是一个缺少知识产权保护,国家垄断资源和与之相关的分配权,资本更青睐与权力结合而非知识,优秀的年轻人希望跻身公务员之列的社会。

        那些被乔布斯所激励的创业者们,最终会不会变成为史玉柱的信徒呢?这是一个问题。

    • Adobe and HTC are bringing Flash to Android on its new Hero smartphone. The implementation will support video and audio codecs familiar to users of Flash on the desktop.
    • Not official word on availability right now but it should arrive with the new Hero handset this summer and in the US later this year on, it is assumed, T-Mobile’s version of the Hero device. There is no information on whether this implementation will be available on other handsets – the G1, for example – at this time.

    • “The killer use of this, IMHO, would be the ability to integrate your technology into an already existing block of text hosted elsewhere just by dropping a line of js into the page”

      I double vote for this approach, for selfish reasons (i.e. I might be a customer one day). The reasons are clear: Getting to end users directly is expensive. It would be ‘easier’ to sell Revizr to vertical applications as a plugin and let them spend all that money.

      However, that being said and being less selfish, I wonder if the world is ready yet to build web apps out of other web apps. I don’t think so yet.

      Scribd is a good comparison. They went ad-supported because that is probably the only model right now the market will understand, even if it is not viable. If the tables were turned and I was you, I would really want to charge directly for my costs like a proper subscription SaaS service. Here’s a sobering take on Scribd’s model:

      Other comparisons are web-to-print (e.g. postalmethods.com) and web-to-fax (myfax.com) services, but people are more willing to pay for those because there are obvious hard costs for them.

      I believe that your future is all about being a ‘feature’ rather than a ‘product’. I suppose I’m saying you ought to explore this model alongside an alternate revenue stream that will keep you afloat.

Just click on their name to instantly view voting records, biographies, and financial disclosures — all without leaving the page. Give it a try right now with these links (if you’re reading this in RSS, open this page in a browser to view the links):

        • see Barack Obama’s missed votes in Congress,
        • Joe Biden’s financial disclosures, or
        • see John McCain’s full WashingtonPost.com congress profile.  

        The WashingtonPost.com has an incredible database of Congress & Votes data going back to 1991, and we wanted to make it even easier for their readers to access this dormant content. There’s a big difference between the availability of information and the accessibility of information. Just because you build a library doesn’t mean people will want to go and read. Apture is a way of bringing the library to users, so they don’t have to go. Reducing the number of clicks or seconds it takes to get to the center of the information Tootsie Pop matters a lot.
